For commercial HVAC contractors doing $1M to $20M

Your techs go quiet in April.
Your overhead does not.

We book qualified appointments with the property managers and facility directors who sign commercial maintenance agreements, in the exact months your competitors stop calling.

The cost of waiting

Every month without a commercial book has a price tag.

You have already left behind

$0

in gross profit, because those agreements were never signed and never renewed.

Contract revenue that never got recognized$0
Three year cost of the same delay, renewals included$0
What the shoulder season costs you every single month$0

Held back to what a company your size could realistically absorb, which is about 40% of current monthly revenue in new work.

Q3 carries 38% of annual HVAC revenue and Q1 carries 17%, so the gap between a peak July and a slow January is structural. Shops with under 10% of revenue in agreements swing 50% to 70% between seasons. Shops with 30% to 40% in agreements swing 20% to 30%.

That is $0 for every day you keep waiting.

Gross margin default 60% (commercial maintenance band 55% to 70%). Renewal rate 85%. Year one recognizes an average 6.5 months per agreement because contracts sign across the year. Includes replacement pull through at half a replacement per agreement per year, $25,000 average, 20% margin, because agreement customers convert to replacement at 60% to 70% against 20% to 30% for a cold lead. Estimates for illustration, not a projection of your results.

Why the phone is quiet

It is not the work. It is where the work comes from.

001 · SEASONAL

Two good quarters are paying for four

Q3 alone carries 38% of annual HVAC revenue. Q1 carries 17%. April, May, September and October are the famine, call volume drops 40% to 60% against peak, and rent, insurance, truck payments and office payroll do not move at all.

002 · ONE AND DONE

Every job starts from zero again

A replacement call is revenue once. A maintenance agreement is revenue every month, renews at 85%, and converts to replacement work at 60% to 70% against 20% to 30% for a cold lead. One is a transaction, the other is an annuity.

003 · WRONG BUYER

Homeowners do not have twelve buildings

The property manager who signs one agreement signs the next four from the same portfolio. That is a completely different economic relationship than the person who found you on a shared lead network at two in the morning.

004 · TIMING

The best month to sell commercial is your slowest one

The shoulder season is exactly when your techs have capacity for site surveys and exactly when every competitor stops selling. Almost nobody works it, because nobody has a pipeline running when the phone is quiet.

The story

I am not a marketer. I am an outreach engineer.

For the last two years I have built one thing: systems that get a specific person to answer a specific message. I built it first for my own career, because I had to. I have been hired across four continents and four industries, and every single one of those jobs came from reaching the decision maker directly instead of waiting in a queue with everyone else.

Then I pointed the same machine at commercial trades, because the problem turned out to be identical. A commercial HVAC contractor sitting on a bid list is doing exactly what a candidate on a job board is doing: waiting for a stranger to pick them out of a pile, competing only on price, with no way to start the conversation first.

The buildings you want are already owned by someone. They are not looking for you. They are reachable. That is the entire difference.

So Landed does the unglamorous half. We find the property managers and facility directors in your radius, work out which facilities each one controls, write to them one at a time, and keep at it until there is a date on your calendar. You do the part you are actually good at, which is standing in front of someone and winning the work.

The mechanism

The LAND Method

Four steps. Run for you, not handed to you as homework.

L

Locate

We map the property managers, facility directors and building owners inside your service radius, and the commercial buildings each one actually controls.

A

Activate

Every one of them gets a message written for their portfolio and their equipment, not a blast. Hundreds a week, each one specific.

N

Network

Replies turn into real conversations with the person who signs the agreement, not the front desk and not a form.

D

Deliver

A confirmed site walk or call on your calendar, with a short brief on the building, the buyer and why they answered. You show up and sell.

The alternatives

You have three options. Two of them you have already tried.

Nobody wins commercial work by being the cheapest name on a list. They win it by being the one person who was already in the room. That is the only thing we build.

Questions

The honest answers.

Booked appointments with the property managers and facility directors who sign commercial maintenance agreements in your service area. Each one lands on your calendar with a short brief on the building, the buyer and what they responded to.

A shared lead is sold to three to eight contractors at once and converts somewhere around 8% to 20%, which is why the true cost per booked job runs $1,000 to $1,400. We are not selling you a form fill. We are starting a conversation with a named decision maker who controls multiple buildings, and only you are in it.

The filter is the building, not the person. We target managers and owners of commercial properties that match the equipment and the service radius you actually cover. If a conversation should not have been booked, tell us and we adjust the targeting that week.

You get a text, usually the same day. We ask two or three questions about your market and the commercial work you want more of, then send you the first facilities we would go after. If it is not a fit we will tell you and that is the end of it.
